The brief
A retail chain replacing a legacy cash-register setup needed modern POS in 8 stores — without closing a single store for a single day, and with staff who had never used the new system.
What I did
- Standardized a per-store kit: POS terminals, receipt printers, cash drawers, barcode scanners and a compact network cabinet.
- Built a golden Windows image with the POS software pre-configured; every terminal images identically in under 20 minutes.
- Set up the central SQL Server back end with nightly verified backups and store-to-HQ VPN sync.
- Deployed store by store after closing hours, opening each morning on the new system with an engineer on standby.
- Wrote a laminated "when things go wrong" card for cashiers — reboot order, offline mode, who to call.
Outcome
- 8 stores migrated in 3 weeks, zero lost trading hours
- End-of-day reconciliation went from 45 minutes to 5
- Support calls dropped below one per store per month after the first quarter
